The useful test is simple to state and hard to pass: remove the model and see what remains. If the product still does its job, intelligence was a feature. If the product stops existing, intelligence is the product — and that is the category we invest in.
Is the AI structural to the product?
In a structural AI company, the model performs the product’s primary function. Data collection, training, and feedback are not side projects; they are the shape of the company. Each customer makes the next one easier to serve.
Where AI is a feature layered onto an existing workflow, the economics tend to resemble software. Where AI is structural, the compounding — and the risk — sit somewhere quite different, and both need to be underwritten explicitly.

Can the value be defined before it is delivered?
We look for companies that can state, in advance, what result their product should produce and where that result can be observed. Cost, time, accuracy, capacity, risk — the unit matters less than the fact that someone has committed to one.
A thesis is only useful if it can be tested.
- What outcome does the customer buy, stated as a number?
- Where is that number already measured inside the customer’s business?
- How long does it take to observe a change?
- What would disprove the claim?
Is there a credible path from pilot to production?
Deployment potential is not a later-stage concern. The constraints that decide whether a product can reach production — integration, reliability, security, procurement — are visible early, and they shape what the team should build first.
AI that performs the product’s primary function rather than decorating it.
An outcome the customer can measure in their own systems.
A first deployment that is realistic within the current product, not the roadmap.
A team that treats production constraints as product requirements.
What makes the position durable?
Durability in AI rarely comes from model architecture alone. It comes from proprietary data loops, workflow depth, switching costs earned through integration, and the operational trust that accumulates once a system has been dependable for a long time.
Investable, for us, means all four hold at once: the intelligence is fundamental, the impact is measurable, the path to deployment is credible, and the position gets harder to displace as the company grows.
